How an endurance athlete launched a sugar-free electrolyte line on a startup budget
The founder was a long-course triathlete who had spent years frustrated with the hydration market: sugar-loaded sports drinks on one side, and chalky, weak-tasting electrolyte powders on the other. She wanted to launch a clean, high-sodium stick pack designed for real endurance output, packaged in a grab-and-go single-serve format that fit in a jersey pocket or a school lunchbox.
When she approached co-packers, the math fell apart immediately. Stick-pack filling lines demand custom tooling, and the minimums quoted to her started at 50,000 to 100,000 units per flavor, a six-figure commitment before she had validated a single SKU. Worse, the few manufacturers willing to talk pushed generic sucralose bases that tasted flat and metallic, the exact profile her athlete community rejected in blind tastings.
She also had a technical problem nobody could solve. Her early test powders clumped and bridged in the stick-fill hoppers, producing inconsistent fill weights and split seams. On top of that, she needed naturally derived flavor and color to match her clean positioning, and a retail-ready carton that would clear Amazon's packaging and prep requirements so she could go live on FBA the day inventory landed.
Build Your Own Brand started by reformulating the core electrolyte matrix around endurance physiology rather than mass-market sweetness. We built a high-sodium profile delivering 1,000mg sodium with supporting potassium and magnesium per stick, then sweetened it with an allulose and stevia system that tested clean and full-bodied without the metallic finish of sucralose. Natural fruit flavors and plant-based colors kept the line aligned with the brand's clean label.
To kill the clumping, our process team engineered an anti-caking flow system, dialing in particle size, a food-grade flow agent, and controlled humidity so the blend ran freely through the stick-fill hoppers. Validation batches held fill weights within tight tolerance across thousands of sticks, eliminating the split-seam and short-fill defects that had derailed her earlier samples.
Critically, we made the launch financially survivable for a startup. We opened production at a low minimum order quantity per flavor so the founder could prove demand before scaling, and we designed Amazon-ready cartons and 30-stick boxes that met FBA prep and barcoding standards out of the box. Inventory arrived Prime-eligible, letting her flip the listings live the same week the pallets hit the warehouse.
The brand launched on Amazon in April 2025 with three flavors across its Hydrate Daily and Endurance Pro lines. The opening 3,500-stick-per-flavor run let the founder go live without betting her savings, and the first batch sold through in under three weeks, driven by her endurance community and early Subscribe and Save adopters.
Taste and consistency turned out to be the growth engine. With the metallic off-note gone and fill weights finally reliable, reviews stayed strong and the flagship flavor reached Amazon Best Seller status in its hydration subcategory. The Subscribe and Save repeat rate settled at 55%, well above the founder's projections and a sign the product had become a daily-use habit rather than a one-time trial.
Within the first year the brand expanded to a five-flavor range, added the Kids Hydrate line for active families, and moved into 120-plus retail doors across run specialty shops and regional grocery. Production volumes climbed from the initial validation runs to multi-pallet orders per cycle as the founder reinvested proven demand into scale.
